Running a garages business

A garage sells ramp hours. There is a fixed number of them in a week, none can be stored, and the difference between a workshop that thrives and one that survives is almost entirely how many of those hours were sold rather than merely attended.

Where the ramp hours go in a typical week

What is on the rampWhat it does for the weekThe catch
MOT testingBrings the whole book back on a known cyclePriced keenly everywhere, so it earns through what it finds
ServicingPredictable, bookable weeks ahead, easy to scheduleFixed price menus that ignore how long the car took
Repairs from old advisoriesThe most profitable work in the buildingOnly happens where somebody follows the advisory up
DiagnosticsHigh skill, high value, very little parts costHardest to price, so most often given away
Warranty and account workFills quiet weeks and pays without chasingPays on their terms, thirty days at best

The bay that tests is not the bay that earns. Testing pays for itself by putting the whole customer book in front of you with a list attached.

Sold hours and attended hours are two different numbers

A technician is in the building for forty hours. The only question that matters is how many of them reached an invoice. Between the two sit road tests, parts collection, authorisation waits, moving cars around the yard and twenty minutes looking for a fitting.

Most workshops have never measured that gap. Recovering two hours per technician per week across three technicians is roughly three hundred billable hours a year, with no extra staff and no extra customers.

The biggest single cause is the authorisation wait. You find worn discs, you ring the owner, they are in a meeting, and a ramp holds a car that nobody is allowed to work on.

The advisory list is next year's diary, already written

Every inspection produces a list of things not urgent yet. It has a rough date attached and it is the only forward order book a garage gets for nothing.

Hardly anybody works it. The advisory gets written down, the customer collects the car, and nine months later the job is done elsewhere by whoever made contact first. The same goes for service intervals and test dates on vehicles you have already had in.

Where ramp hours quietly disappear

  • A customer who does not pick up while the car waits for approval
  • A part ordered wrong because nobody recorded the engine variant
  • A no show on a booked service, on a fully committed morning
  • A job quoted from memory and invoiced below the parts and hours
  • Courtesy cars returned empty and charged to nobody
  • Waiting appointments taken all morning, which feel like service and wreck the bay plan

What a well run garage does

  • Measures sold hours against attended hours per technician
  • Sends extra work as a quote with a photograph, approvable from a phone
  • Turns last visit advisories into this visit quotes, every time
  • Sends service and test reminders automatically rather than by report
  • Takes a deposit before ordering a part specific to one vehicle
  • Carries an approved quote through to job and invoice without retyping
  • Tracks parts cost against sell price per job to see the real margin
  • Takes payment before the keys are handed back
  • Keeps a call list to refill a ramp a cancellation has just freed

The forecourt sets the price, the record sets the margin

Two garages a mile apart charge similar rates and earn very different money. The difference is rarely the rate. It is parts margin, how much of the week was billed and how much work came back unprompted.

All three are record keeping. A workshop that knows what it fitted, what it advised and when the next date falls due is running a book of customers. One that knows only today is running a queue.
