Sell the block, not the session

Running a personal trainers business

A personal trainer has perhaps four hours a day that anybody wants to buy, and a client relationship measured in months rather than years. Both of those numbers can be moved, hardly anybody tries to move either, and that is why the trade is full of people who are exhausted and not especially well paid.

The peak is the business and the middle of the day is the problem

Clients want six until eight in the morning and five until eight at night. That is the market, it is the same market for every trainer on the same gym floor, and no amount of effort widens it.

So the middle of the day has to be sold differently or written off. Semi private pairs, online programming with a monthly check in, retired clients and shift workers all live between ten and three, and between them they are the difference between a full week and a long one.

Where a trainer's hours actually go

  • Programme writing done at eleven at night and charged to nobody
  • A free consultation given to somebody who was never going to buy
  • Fifteen minutes of chat after every session, which is several unpaid hours a month
  • A six in the morning cancellation heard at five to six, having already driven in
  • A block of ten sold with no expiry and used at one session a month
  • A gym floor fee owed whether or not a client turned up

What actually happens to a new client

Where they areWhat is going onWhat decides whether they stay
Weeks one to threeMotivated, aching, telling everybody about itSessions that are achievable rather than impressive
Weeks four to eightNovelty gone, results not yet visibleShowing one number that has moved, however small
Weeks nine to twelveFirst real results, and the block running outWhether the next block was raised before this one ended
Months four to sixIt is a habit now, or it is finishedChanging the programme before they tire of it
Past the first yearWorth several new clients and referring moreBeing noticed. Old clients leave when they feel assumed

Most cancellations in this trade happen in weeks four to eight, and most trainers spend that window looking for new clients instead of watching it.

The block that ends is the client that ends

A block finishing is a decision point you handed the client, and they will make it in the car park with their partner rather than in front of you. The renewal belongs at session eight, while the results are fresh and the habit is intact.

A monthly recurring payment removes the decision point altogether. Training becomes a standing cost they stop examining, which is precisely what a gym membership is and precisely why gyms are more profitable than the trainers working in them.

What a well run PT business does

  • Sells recurring monthly training to standing clients and blocks to everyone else
  • Puts an expiry on a block so it is used at the frequency it was priced for
  • Raises the renewal two sessions before the block runs out
  • Records measurements and lifts from day one and shows the client the trend
  • Keeps injuries, medications and limitations on the client record
  • Applies one cancellation policy to everybody, friends included
  • Fills the middle of the day with semi private and online work
  • Contacts any client who has not booked for a fortnight, before it becomes a month

Retention is cheaper than anything else available to you

Replacing a client costs advertising, a free consultation, a trial session and several weeks before they are worth anything. Keeping one costs a message asking how the week went.

The trainers with waiting lists are rarely the best coaches in the building. They are the ones whose clients stayed three years, because three years of one client produces the referrals that fill a diary without a pound spent on advertising.
